- Identify your processes and lay them out on the process map.
- Pick the most relevant metrics for each process. More than one per process: a single number rarely tells the whole story.
- Set a SMART target for each metric: specific, measurable, achievable, relevant and time-bound.
- Assign one owner per indicator: someone with access to the data and the authority to act when the target is missed.

What ISO 9001 asks about KPIs
Clause 9.1 asks you to decide what needs to be measured, how, when, and when the results are analyzed. The indicator list answers exactly that, and it is the first thing an auditor looks at when asking how you know your processes work. What exactly is in the Excel file?
A performance indicator list with columns for process, indicator, what it measures, unit, target, frequency and owner, plus a filled-in example. It has no charts: it defines your KPIs, which is what the auditor asks for.
How many KPIs should each process have?
More than one, but few: the ones that best show whether the process meets its goal. Two to four per core process usually cover what matters.
Is it useful if I'm not ISO 9001 certified yet?
Yes. The method works for any company that wants to measure its processes. If you are preparing for certification, it gets clause 9.1 done early.
